Here’s a technique that can make difficult conversations a little easier: frame them honestly from the start. You might even start your conversation by telling one of your firefighters that this conversation is not going to be an easy one to navigate, but it’s one that is necessary for you both to have. This simple acknowledgment does several things. First, it shows that you’re aware this is difficult and you’re not approaching it casually. Second, it signals to the other person that you’re about to discuss something serious. Third, it actually builds trust because you’re being authentic about the situation.

Notice the language: ‘necessary for you both to have.’ This frames the conversation as something that benefits both parties, not as punishment or criticism. You’re not having this conversation because you enjoy difficult discussions or because you want to make someone feel bad. You’re having it because unresolved conflict hurts everyone – it hurts them, it hurts you, it hurts the team, and it hurts the mission. When you frame it this way, you’re positioning yourself as someone who cares enough to address problems rather than letting them fester.
